1.人员问题
先说负责人,李开复在Google发布要在中国成立分部的消息之后主动联系Google,Google还是按照自己一贯的招聘流程对李开复进行面试,其中不乏技术问题。李开复在Google中国的招聘策略就是招聘最优秀的中国大学生,其他的人员则是Google总部派过的人员及一些华裔员工,李开复认为已经工作好几年的程序员会对Google的公司文化有冲突,难以对他们在其他公司形成的价值观进行改造。在这方面,李彦宏是暗自窃喜的,毕竟Google不会拿出好几倍的高新去挖百度的核心员工。这些大学生来到公司后肯定需要一个阶段的培养,这使Google中国刚起步时相比百度产品竞争力欠缺很多。这些招聘来的大学生对李开复都是非常尊敬和仰慕的,李开复在Google中国的影响力很大,成了Google中国的实际决策者,而Google在其他世界各地的分部都是两套并行的管理系统,技术和市场是分开的,技术总负责人和市场总负责人地位是对等的,但在Google中国不是,一些市场的事情应该向市场总负责人报道,但是人们却乐于向李开复咨询。书中这样描述Google中国:
"Other offiices think they are Google, the Beijing office thinks it's Google China."
Google中国给Google总部的感觉俨然是一个特殊的存在,一个比较特殊的分部。
当然中国的大学生还是出过状况的,谷歌输入法产品发布当天被网友发现其词库竟然是抄袭搜狗输入法的词库。其实是一实习生为了加速产品的快速发布,就抄袭了搜狗输入法的词库,这个实习生当然没有继续留在Google总部,后来他去了微软。
2.政府公关问题
要想在中国做大生意,中国政府一定要点头,不点头你就别想安稳做生意,大公司进入中国市场的第一个问题就是牌照问题。
“If you wanted to actually start opening a business where you made money, you couldn't do it without a certain type of license.”
虽然Google中国顺利开展,但是Google中国在2007年牌照到期后其服务各种不稳定,用户甚至会被引导到百度网站上,原话如下:
"The government would often slow or block Google's service and at one point even redirected Google traffice to Baidu. Google finally got its license in June 2007. The dispute had been resolved in secret."
竟然还把流量导入到百度,看到这句话时我忍不住读了好几遍,至于是如何秘密解决的也无法得知。Google在中国面对的搜索审查问题一直让它背负不少的压力,特别是美国本土上,一些人权机构认为Google在帮助政府施加迫害,并在某些公正会上质问Google公司的行为。李开复认为中国的老百姓根本不会再乎结果是否经过过滤的,因为他们知道在这些在中国是难免的。Google一开始进入中国的判断是:随着中国变得越来越开放和强大,Google进入中国会加速这一进程,而且能更好地服务更多的中国用户。
期间,国家领导人在美国出访时来到Google总部,输入自己的名字时发现搜索结果中有很多负面的评论,这成为加紧政府对Google在中国服务审查的导火索之一。审查问题是一个比较恼火的问题,一方面,在Google的价值观里,应该让信息更好地被人们获取,另一方面又得面对政府的审查问题。过滤太多不符合公司的价值观“Don't be evil”,过滤太少又会被政府阻断服务,因此搜索结果的过滤很多都是参考百度的过滤情况。如果某些条目百度过滤了,那么就过滤掉。
为了处理好与政府的关系,Google中国雇佣了新浪公司的一位公关高管,她为了搞好与官员的关系会用公司的资金购买iPad赠送给给官员,这事被总部知道后此人立马被开复叫到办公室解雇。而在中国,这种事情大部分中国人都已经习以为常。
谷歌在中国一直都不是很有信心,当其市场份额到达30%多时,甚至放弃了继续市场推广和宣传,因为Google高管认为政府是不会允许他们超过市场份额的35%的,原文如下:
"Some Google executives believed the number was hitting an artificial ceiling: the government would never allow Google to accumulate more than a 35 percent share."
后来发生了一件Google代码库的泄漏事件,在这次黑客攻击中,Google只是美国40多家高科技公司中的一家,发现与中国政府有关,这导致谷歌中国的员工丧失了直接访问Google代码库的权利。中国员工感觉自己不被信任,也觉得自己相比其他地方的分部是二等员工。

<In the Plex>是近期看的关于四巨头(Apple, Amazon, Google, Facebook) 的书中写的最精彩的一部。
我认为这本书好的原因:
- 全面:从10多年前Google在斯坦福的宿舍创业开始到2010年 Google在华盛顿开始聘请专利律师进行游说。从时间轴上包含了Google所有重要的节点事件。
- 多角度:涵盖了搜索,Adsense, Adwards, Gmail,数据中心,Andriod, Youtube, Voice, Google book等几乎所有Google重要产品的研发和市场发展。
- 众生相:不仅有LSE (Larry, Sergey, Eric)的很多介绍,想法,语录。也有众多科学家,工程师和Google员工的描写。能让人非常立体的感受Google。
- 好玩:夹杂了很多Google的逸闻趣事。
- 除了有事实有八卦,还有分析:比如Google的广告生意是如何成功的
- 除了分析,还有主题:Don't Be Evil。
全书在很多地方最后落在了Evil 还是Don't Be Evil的讨论上。
- 广告和用户隐私问题?
- 是否为了商业利益屈服某天朝的管制政策
- Google Book是作恶还是为了全人类的福祉?
Google的俩创始人都是理想主义者,Google的员工们也是。从最开始,Larry和Sergey的mission就是”to organize the world’s information and make it universally accessible and useful”, 所以他们做了Google,做了news,做了后来引起很大争论的Books. 他们只做他们认为对的事情,所以他们没有在页面上投放banner ads,他们的gmail一开始就有1G的空间。他们不喜欢华尔街的操控,于是他们有了两个class的股票,并在IPO的时候采用auction方式分发股票。他们别具一格,而且自从Adwords发布之后,Google就再也没有财政上的问题,之后就放开手做各种有意思的project了,于是就有了google earth,有了self-driving car,有了google glass,etc
“Don’t be evil”是广为人知的Google的motto,原本只是内部流传,一次一不小心被Eric同学传了出去,便众人皆知了。而后来,”Don’t be evil”却成了Google发展的绊脚石,人们通常来引用这个motto来批评Google的每一个失误。
Do first and Ask Forgiveness Later
Asking forgiveness is always easier than asking for permission. 这在Google早期帮助了它的高速发展。可后来发生的street view wifi事件,buzz privacy事件,google books事件都让Google认识到当成为一个巨头的时候,寻求原谅变得无比困难了,所谓树大招风,喝口水都会呛到。这就是成为巨头的坏处了。
Google的Social是失败的,无论Wave, Buzz还是Plus都没有做到成功,也错过Blog, LBS的机会。Orkut本来是个很有前途的产品,被淹没在谷歌其他priority中了。对于Google的Social进程,我还是整体看衰的。一来,创始人的内心里并没有Social这个东西;二来,Google不是一个优秀的追赶者;三来,Eating your dogfood这招在Social上不work,谁让Google那么多Engineer呢。

From those practices, the profits would roll in.
6,If the product is better, people will use it anyway.
